Every four-stroke engine needs its intake and exhaust valves to open and close at the exact right moment, thousands of times a minute, in lockstep with the pistons. That job belongs to the timing system — belt, chain or, on a shrinking number of engines, gears — and unlike most of the engine around it, it is one of the very few components with an actual expiry date stamped into the maintenance schedule.

Why an engine needs timing at all

A four-stroke engine completes intake, compression, power and exhaust over two full crankshaft revolutions, but each valve only needs to open once per cycle. That means the camshaft — the shaft whose egg-shaped lobes push the valves open at the right instant — must turn at exactly half crankshaft speed, and always in the same angular relationship to it. Get that relationship wrong by even a few degrees and the engine runs badly, wastes fuel and fails emissions; get it wrong by a lot and, on many engines, a valve meets a piston that has no business being there. The timing system is simply the mechanical link that keeps crankshaft and camshaft locked to that 2:1 ratio, revolution after revolution, for the engine’s entire life.

Chain, belt or gear: three ways to solve the same problem

The oldest and crudest solution is a gear train: a set of meshing metal gears connecting crank and cam directly. It is virtually indestructible and needs no maintenance, but it is noisy, heavy, and geometrically awkward once the camshaft sits far from the crankshaft — which is why it survives today mostly on small industrial and some high-performance engines, rather than mainstream road cars.

A timing chain replaces the gears with a metal roller chain, similar in principle to a bicycle chain, running in an oil bath and tensioned automatically by a spring- or hydraulically-loaded tensioner pressing against a plastic guide rail. Chains were the default choice for decades, largely disappeared from many mainstream engines during the 1980s-2000s in favour of belts, and have made a strong comeback on modern downsized turbo engines, where manufacturers market them as needing no scheduled replacement over the car’s life.

A timing belt uses a toothed rubber belt, reinforced internally with fibreglass or aramid cords, running dry (never in oil) around toothed pulleys. It is lighter, quieter and cheaper to produce than a chain, and became the mainstream default through the 1980s and 1990s for exactly those reasons. Its drawback is the flip side of its material: rubber degrades with heat, oil contamination and simple age, in a way a metal chain does not, which is why it comes with a hard replacement interval rather than a “check and see” one.

Interference vs non-interference: why a snapped belt matters so much

What actually happens if the timing system fails depends entirely on engine geometry. In a non-interference engine, the piston never travels far enough up the bore to reach a valve that happens to be open, so if the belt or chain fails, the engine simply stops — an inconvenience, not a disaster. In an interference engine — the large majority of modern high-compression, high-efficiency engines, where valve and piston clearances are deliberately tightened to improve breathing and compression ratio — a failed timing belt lets a piston collide with an open valve on the very next revolution, bending or shattering it and often damaging the piston crown and cylinder head in the process. This single distinction is why timing belt replacement intervals are treated as non-negotiable by manufacturers: on an interference engine, a snapped belt turns a routine maintenance item into an engine rebuild.

Tappets: the last few millimetres of the chain

Between the camshaft lobe and the valve stem sits the tappet (or lifter), the small cylindrical component that actually transmits the lobe’s motion to the valve, absorbing side-loads so the valve itself only ever moves in a straight line. Older engines used solid, mechanically-set tappets, requiring a technician to periodically check and shim the clearance by hand — too little clearance and a valve cannot fully close, burning it; too much and the engine develops the sharp, clattering “tappet noise” familiar from older diesels and worn petrol engines. Since the 1980s, hydraulic tappets have made that manual adjustment unnecessary: a small internal chamber, fed with pressurised engine oil, expands and contracts to automatically take up clearance and damp the lobe’s motion, self-adjusting for the wear and thermal expansion that would otherwise require a wrench. Their one weakness is oil quality and pressure — deteriorated or low oil lets a hydraulic tappet collapse or “pump up” incorrectly, which is exactly the clattering noise heard on a neglected engine cold-started after an overdue oil change.

When timing became variable

A fixed camshaft profile is a compromise: the lobe shape that gives a smooth, torquey idle is not the shape that lets an engine breathe freely at 7,000rpm. Variable valve timing systems — known under names like Toyota’s VVT-i, BMW’s VANOS or Honda’s VTEC — solve this by rotating the camshaft slightly relative to the timing chain or belt as the engine spins, using oil pressure acting on a phaser unit bolted to the cam sprocket, advancing or retarding when each valve opens depending on load and rpm. Some systems, VTEC most famously, go further and physically switch between two different lobe profiles on the same shaft, giving the engine two distinct camshafts in everything but name. None of this replaces the belt or chain itself — it simply adds intelligence on top of the same mechanical link that has always kept crank and cam in step.

Why it barely matters in an EV

None of this system exists in a battery electric car. As we explained when covering how the electric motor works, an EV’s motor has no valves, no camshaft and no combustion cycle to time — which is one of the quieter reasons EV drivetrains need so much less scheduled maintenance than the combustion engines they replace. Timing belts and chains will keep mattering for a long time yet, though: they sit under the bonnet of the vast majority of the cars on the road today, and will for the hybrid and combustion cars still being sold for years to come.

Photo: © Car-Shooters

We have already explained cylinder layouts, turbocharging and how to read a torque and power curve — but never the mechanism quietly making all of it possible underneath the cam cover.
